Two-week Vendor Rationalization Initiative
Full vendor portfolio mapped, overlap identified, concentration risk surfaced. A vendor brief for each contract, keyed to renewal dates and alternatives. This initiative covers vendors only. The Cost Optimization Initiative covers the full technology P&L, meaning technology cost by function.
Who this is for
A vendor consolidation plan with the negotiation calendar built in.
CFO
Vendor spend is rising faster than business growth and you want it diagnosed before the next budget cycle.
CIO
Your vendor list grew by accretion and you want a consolidation plan.
COO
Vendor proliferation is causing operational friction and you want it scoped.
Procurement
You need negotiation leverage documented and timed to renewal dates.
Scope
What this initiative delivers, and what it does not.
Scope is fixed at signing. Items marked TOP are available through the Technology Operating Partner (TOP) Program. Items marked with a firm type need a separate engagement with that kind of firm.
In scope
- Vendor inventory intake (contracts, owners, renewal calendar)
- Overlap analysis (which tools do the same job)
- Concentration risk identification (vendors where exit cost is materially high)
- Renewal-timed negotiation calendar
- Vendor brief for each vendor (alternatives, leverage points, and a renegotiate, consolidate, or remove decision)
Out of scope
- Full technology P&LCost Optimization Initiative
- Negotiating contracts on your behalfTOP
- Vendor selection or RFP execution for replacementsTOP
- Migration or change management for any consolidationTOP
- Forensic invoice auditForensic engagement
Inputs
What we need from you
Provided at kickoff. Missing inputs delay the initiative; they do not change scope.
- Vendor list with annual spend and renewal dates
- Current contracts for top vendors by spend
- One to three interviews (procurement lead, IT lead, CFO if relevant)
Timeline
Week by week
Status updates run throughout the work. The direction check with the CIO and procurement comes at the end of week 1, before the vendor briefs are written.
Week 1
Intake and portfolio mapping
You send the vendor inventory and contracts. Vendors are organized by category, owner, and renewal timing. Overlap and concentration analysis. Findings reviewed with the CIO and procurement at the end of the week.
Week 2
Vendor briefs, calendar, handoff
A renegotiate, consolidate, or remove decision for each vendor, with leverage notes. Renewal-timed negotiation calendar. Final consolidation plan and vendor briefs delivered.
Output
What you walk away with
- Written vendor consolidation plan (overlap map, concentration risk register)
- Renewal-timed negotiation calendar
- Vendor brief for each vendor (decision, alternatives, leverage)
- Walkthrough call
Limits
What this initiative is not
We do not negotiate, sign, or terminate contracts on your behalf. Migration and change management for consolidation are outside scope. Each vendor brief recommends a path. Savings depend on how negotiations go and on what replacing a tool takes.
If you are a portfolio company
How the work fits a PE-backed company.
Contract renewals in a PE-backed company are read against the hold period and the board calendar.
- Hold period. A contract that renews just before an exit matters more than one that renews well after it. The negotiation calendar is read against your hold timeline.
- Board cycle. The plan is timed to land before the next quarterly board meeting.
- Add-on overlap. Vendors that overlap after an acquisition are listed separately, so the deal team can price in the savings or plan around the overlap.

FAQ
Questions buyers ask first
What is vendor rationalization?
Vendor rationalization means cutting overlap in the supplier list without creating a concentration risk you cannot afford. Fewer vendors can mean more negotiating weight and fewer security reviews. Too few can leave one vendor with too much leverage over you. Preside maps the inventory, ranks contracts by spend and risk, and delivers a renewal-timed negotiation calendar and a brief for each vendor.
How do you measure vendor consolidation success?
Four measures. Negotiated savings: the dollar reduction against the prior contract. Cost avoidance: a renewal increase you did not pay, reported separately because it is a softer number. Vendor count reduction: the number of contracts retired. Spend under management: the share of IT spend that runs through governance. This initiative sets the baseline. The Technology Operating Partner Program reports the four measures monthly.
After the initiative
If you want the work to continue
This initiative is a one-time, fixed-price piece of work that ends with the consolidation plan and vendor briefs. If you want renewals and realized savings tracked, the Technology Operating Partner Program does that on a quarterly cycle and reports to the CFO. You choose the Program level after you have the plan.
